How We Think About Instructional Design When Completion Is Only the Start

Most training has the subject matter right. It fails on the sequence. Present content before creating motivation, test before consolidating, demand before orienting, and you produce modules that inform but don’t change anything. Shaping that sequence instinctively is human. Turning it into a conscious conceptual decision is instructional design.
Since 2004, we have helped companies build training that not only looks good but demonstrably works. The 6i Model is our instructional framework. It came out of our own project practice and is anchored in research on instruction and memory. It names the six areas every effective training experience has to cover, and gives organizations a robust frame for good instructional design.
The model has a concrete origin story. We started with four phases and quickly noticed something: a shared instructional vocabulary fundamentally changes the character of a project briefing. It shifts the conversation away from the content list and toward intent. Over time, two dimensions became visible that had been implicit but never explicit: the motivating hook that belongs before any content, and the repetition loop that decides whether anything is retained at all.
Today, the model maps the full instructional spectrum of a training experience, from the conditions that make motivation possible through to the ones that secure demonstrable transfer.
What the model is, and where it comes from
The 6i Model takes its name from its six phases: Inspire, Introduce, Inform, Iterate, Interact, and Interrogate. These six areas describe the complete instructional spectrum of an effective training experience. They are neither interchangeable modules nor a rigid sequence.
The model works in two directions at once: as a design guide and as a diagnostic instrument. Before a module goes into production, concrete questions become available. Was motivation addressed, or assumed? Was new content introduced in a way that avoids overload? Was room for repetition created at all? These are questions about completeness, not order.
A missing piece of content is easy to spot. Whether the training works is the harder question.
The scientific grounding is solid. Motivation is a precondition, not a byproduct. New knowledge needs a structure to anchor to. Working memory is limited. Spaced repetition improves retention. Application secures transfer. And retrieval under test conditions is itself a productive act. The model makes these findings usable.
In day-to-day project work, the value of the model shows up above all in conversation. A briefing organized around the six areas clarifies early what actually matters. Instead of discussing screen counts and content lists, client and agency discuss intent. That changes not only the result but the path to it.
The 6i Model deliberately prescribes no formats, no order, and no fixed number of screens. It names what has to be covered and leaves the execution to professional judgment. That is exactly what makes it applicable across industries, topics, and production routes, from a short onboarding module to a complex scenario-based journey.
What this means for you:
Whether you have training developed externally or produce it in-house, the 6i Model gives you a frame for judging instructional quality against concrete criteria rather than gut feeling. It makes visible what a concept is still missing before production begins. And it creates a shared basis for conversation between everyone involved, from the first briefing round to final sign-off. A vague impression becomes a defensible decision.
The six phases, from motivation to transfer
Inspire. Before anyone engages meaningfully with content, they need a reason. This phase answers the question every participant asks implicitly: What has this got to do with me? A good Inspire phase introduces no content. It creates the precondition for content to land at all. Skip it, and the module plays to an audience that is present but not participating.
Introduce. Once motivation exists, the participant needs orientation. This phase delivers the cognitive scaffolding required to take in new information without becoming disoriented. It prepares for the content rather than preempting it. New knowledge anchors more easily when it connects to something familiar, and the Introduce phase builds exactly that bridge between what someone already knows and what is coming.
Inform. This is where new knowledge is presented, and it is where mistakes are made most often. Showing information is not the same as enabling understanding. Working memory is limited. Too much at once, too little structure, and attention switches off. Good Inform design pays close attention to how content is segmented and ordered so that it can actually be processed.
Iterate. Where Inform handles first exposure, Iterate handles anchoring, and this phase is routinely underestimated. Knowledge encountered once fades. Knowledge encountered again after a short delay stays. The Iterate phase creates structured opportunities for that second encounter, through repetition or staggered application.
Interact. Transfer is the real measure of success, and it starts when participants apply what they have covered in contexts that demand genuine engagement. Feedback is an essential component here, not an add-on. Without it, application is just exercise. With it, application becomes cognitively productive.
Interrogate. The final phase is assessment, and it serves two purposes. For the organization, it delivers the performance data against which the investment can be measured. For the participant, it offers more: Active retrieval during an assessment strengthens memory more effectively than reviewing the material again.
A good Interrogate phase measures. It also strengthens what it measures.
What this means for you:
The 6i Model is a review frame, not a recipe. For each of the six areas, one simple question applies: Is it there, and does it do what it should? Was motivation created or assumed? Was knowledge built up in a structured way, or just presented? Was real application required, or only recognition? Ask those questions consistently and you stop evaluating training by gut feeling and start evaluating it by what it delivers.
How the six phases work together
The 6i Model defines what an effective training experience has to cover, not the order in which it happens. That distinction is decisive. Six named phases invite you to read them as steps: first Inspire, then Introduce, then Inform. That is one possible sequence, but it is not the only sensible one. The conditions under which training works vary far too much for that.
The same phases can therefore be weighted very differently. Every module type covers the whole spectrum, but with its own center of gravity. A short module for experienced professionals barely needs an introduction phase. A compliance course for a poorly motivated audience has to return to the Inspire phase repeatedly. A scenario-based journey can weave Iterate and Interact throughout. None of these approaches violates the model. They all cover the same instructional spectrum.

What matters is the rhythm. An effective training experience begins with moments that motivate and orient, then introduces new knowledge and calls for application, before returning to consolidation. This alternation between taking in and applying reflects how attention and understanding are sustained across the length of a module.
How often that alternation happens depends on the content. A complex topic demands several iteration and application loops; a simple one manages with one. The six phases prescribe no fixed cadence. They only make visible what kind of cognitive work is currently due, so that the sequence is shaped deliberately rather than left to chance.
This is where the practical value sits. The model forces a decision before production that otherwise stays implicit: Which phase carries this module, and which one is allowed to be brief? That weighting is a professional judgment. The 6i model doesn’t replace that judgment. It makes the judgment visible, and therefore discussable.
In that sense, the model is as much a design audit as a design guide. The real question is whether all six areas were considered at all, rather than whether all six phases were run through in order. A module can have six sections and still create no motivation. The strength of the model lies in the questions it surfaces.
What this means for you:
The six areas are a review frame rather than a checklist you tick once, and they apply to any kind of training, regardless of scope, audience, or production route. Anyone briefing, conceiving, or signing off a module can use it to check whether the instructional architecture holds before time and budget flow into production. That is the step that makes every other step more efficient.
Human in the loop: why instructional judgment stays human
Generative AI can now produce entire course drafts: formulate objectives, structure content, suggest quiz questions. For anyone producing training, that raises a strategic question. If creating training content is increasingly automated, where does the human contribution still sit? That question decides whether speed becomes an advantage or an excuse.
Producing faster is easy. Designing something that works remains a human strength.
The answer is instructional judgment. An AI can produce a sequence that looks entirely plausible, but it does not know whether the Inspire phase genuinely motivates, or whether the Interrogate phase amounts to more than a quiz. Whether anything sticks is a separate question.
This is exactly where the 6i Model comes in. It gives the person using AI tools a frame for checking the output. Does this draft create motivation before it informs? Does it build knowledge in a structured way? Does it demand real application? Anyone who can ask those questions uses AI as an accelerator without handing over instructional control.
That is optimism about the technology, not skepticism. Use AI as a tool rather than as a replacement for your own judgment, and you produce faster and often better. What remains decisive is the person keeping all six areas in view and recognizing where an automatically generated draft holds up and where it needs work.
What this means for you
AI changes how fast training gets built, but not what makes it effective. The decision about whether a module teaches or merely occupies stays a human one. For you, that means a provider selling AI purely as an efficiency promise is falling short. What counts is whether they ask the instructional questions behind every good module.
Six areas, one outcome
Effective training comes from better conceptual decisions, not from better tools or more content. The 6i Model makes those decisions systematic. The point is to ensure the right questions get asked, not to limit creativity. Motivation, orientation, knowledge building, consolidation, application, and assessment don’t disappear when a module is built quickly. They just get designed deliberately less often.
The 6i model replaces no experience. But it makes visible the difference between a module that informs and one that changes behavior.

David Ausubel established that new knowledge needs a cognitive anchor. John Sweller demonstrated that poorly structured content impedes understanding. Robert Bjork documented the value of spaced repetition. And Henry Roediger showed that active retrieval is itself productive.
