The Invisible Design Principle Behind Programs That Change Behavior

When a training module doesn’t achieve the effect it was built for, the cause is rarely the content. It is the sequencing and the design. More precisely, one guiding question tends to be missing: What should the participant be doing cognitively in this moment? Put that question at the center, and it changes how training is conceived, evaluated, and commissioned. The result is transfer that lasts.

We have spent more than two decades building training for companies that need it to do more than look good. They need it to demonstrably work. What follows is a mental model we use internally and have sharpened for the demands of corporate training. It helps organizations direct their training investment more deliberately.

This model grew out of cognitive psychology, not the training industry, and that connection between research and practice is what makes it reliable.

The foundation is the work of psychologist and Nobel laureate Daniel Kahneman, who described how the human mind moves between two fundamentally different systems: System 1, which is fast, intuitive, and effortless, and System 2, which is slow, deliberate, and resource-intensive. What began as a model in behavioral economics has since proven itself as a practical orientation model in design, communication, and instructional design.

System 1: design that works before the participant notices it

The human brain is built to recognize familiar patterns instantly: no thought, no effort. That reflexive processing is what Kahneman calls System 1. It runs constantly in the background: navigating a menu, reading a symbol, placing a color. In training, this is the foundation every module stands on.

Used well, System 1 elements work below the threshold of conscious attention, and that is exactly their purpose. A consistent color system needs no explanation after the first encounter. A clear spatial hierarchy guides the eye: It shows where a thought begins, where it ends, and what comes next, without the participant having to think about it.

Good System 1 design doesn’t get noticed. That’s the goal.

Symbols that are understood immediately, icons that need no label, transitions that simply feel right: This is System 1 design at its most effective. Familiar imagery activates existing knowledge before a single word has been read. When these elements hold, the participant’s cognitive resources flow where they are needed: into the content.

The challenge is bigger than it first appears. Intuitive recognition grows out of shared experience, cultural imprinting, and context knowledge. What is self-evident to one audience can confuse another. System 1 design therefore requires understanding not only the content but also the cognitive and cultural world of the people receiving it.

This is one reason we argue for real localization on international projects, which means adapting mindset, imagery, and cultural context rather than producing a one-dimensional translation of the source text. A module that works in Germany is not automatically a module that has the same effect in Japan, Brazil, or Saudi Arabia.

What this means for you:

When participants keep stumbling over navigation, questioning symbols, or complaining about layout, that usually points to System 1 elements that aren’t working rather than to weak content. Every point of friction raises cognitive load in precisely the moments when it should be lowest. Recognize that, and you ask better questions when commissioning and signing off training, whether you produce in-house or externally.

System 2: design that triggers thinking, not just supports it

The difference from System 1 lies in what the participant’s brain is doing, not in how hard the content is. System 1 recognizes; System 2 reasons. When someone sees a familiar symbol and immediately knows what to do, System 1 is at work. When they study a diagram and reach a conclusion they did not hold before, System 2 is at work. Both are necessary, and they place completely different demands on design. Familiar System 1 elements such as navigation and imagery remain in place during System 2 moments. What gets added are deliberate prompts to think.

Good System 2 design is an exercise in deliberate structure and equally deliberate restraint. Diagrams that make relationships between concepts visible. Process flows built sequentially, because the order itself carries meaning. Visualizations that reward careful reading rather than a passing glance. What interferes in these moments is decoration: a distracting background, a surprising transition, a layout that has to explain itself again at every encounter.

System 2 doesn’t get there by clicking. It gets there by thinking.

All of that creates friction exactly where the brain is already working at full load. And System 2 design has a dimension that goes beyond support. At its best, it actively triggers thinking instead of merely accompanying it.

A diagram that withholds information at first invites the participant to complete the logic themselves. A juxtaposition of two states creates the conditions for comparison and conclusion. A movement that slows at a critical point signals: This is worth pausing on.

These design principles treat the participant as someone actively constructing meaning. The difference is didactic, not aesthetic. Understand it, and you stop designing for the first glance and start designing for the second thought. That is the moment a well-made training module becomes one that actually changes something.

What this means for you:

When participants report that a module feels “too dry” or “too complex,” the cause is often that System 2 moments are not visually recognizable as such. No signal inviting them to slow down. No structure supporting analytical thinking. Being able to tell these two modes apart during conception and sign-off leads to better decisions, and to the questions that reveal the difference between a module that informs and one that changes behavior.

Sequencing: where instructional and visual design have to speak the same language

Good instructional design is, at its core, the craft of sequencing: deciding in what order information appears, at what pace new concepts are introduced, and what scaffolding carries someone from unfamiliarity to understanding. At its best, instructional design is the foundation of that sequence rather than a layer applied on top. The question shifts from “What would look good here?” to “What should the participant be doing cognitively in this moment?” When design comes out of that question, it stops being decoration and becomes orientation.

A well-constructed training experience switches repeatedly between System 1 and System 2 moments. It starts with moments that engage quickly, build confidence, and activate existing knowledge. Then it introduces complexity, creates productive tension, and challenges the participant to build new understanding. Then it returns to consolidation, before difficulty rises again: capture, challenge, consolidate.

That rhythm reflects how attention and effort can realistically be sustained over time. Using System 1 and System 2 as a shared orientation model between instructional and visual work means shaping that rhythm deliberately.

When a piece of content arrives often matters more than what it says.

The real challenge is the balance between consistency and differentiation. A module’s design system has to be coherent enough to feel unified and flexible enough to distinguish meaningfully between cognitive moments. Too much consistency, and System 2 moments are not recognizable as such, so the participant gets no signal that slowing down and paying attention are now required. Too much differentiation creates noise and costs exactly the attention that should belong to the content. Finding that balance takes real dialogue between conceptual and visual work.

In practice, the best training comes out of both disciplines thinking together from the start, long before the content is finished. A designer who knows the objectives makes different decisions than one illustrating a finished script. That interlock is a prerequisite.

And this is the core of what we mean by effective training: a shared process in which objectives, sequencing, and visual decisions are worked through together, rather than a finished content script handed to a design team. The Two-System Model supplies the shared language for what a module should set off in someone’s head, rather than for how it looks.

What this means for you:

If you commission training or produce it internally, it pays to make the sequence explicit by defining not only what content a module contains, but which moments are built for orientation, which for challenge, and which for consolidation. Name that in a briefing and you give everyone involved a basis for real quality decisions. Check it at sign-off and you are evaluating a module by what it is supposed to achieve rather than by gut feeling.

Human in the loop: judgment as the core capability

Generative AI has fundamentally changed the production of visual content. Images, symbols, illustrations, and animations can now be generated at a pace that would have been unthinkable a few years ago. For anyone producing training, that raises a strategic question: If creating visual content is automated, where does the human contribution sit?

AI speeds up production. Whether the result works is still decided by a person.

The answer is judgment in the pedagogical sense rather than the aesthetic one. The questions no generative tool can currently answer for a specific audience go well beyond taste. Does this element ask the participant to recognize, or to reason? Does the animation slow down where slowing down serves the objective?

Use AI as a production accelerator rather than a substitute for thinking, and you gain speed without giving up judgment. That is a clearer definition of what actually counts, and of a capability that grows more valuable the easier content creation becomes.

Better questions. Better training.

Effectiveness appears where instructional and visual decisions are made against a shared guiding question: What should the participant be doing cognitively in this moment? The Two-System Model provides the frame to keep asking that question: in conception, in briefing, in production, and at sign-off.

It replaces no expertise. But it sharpens the view for what separates a module that informs from one that changes behavior.

About the model. Thinking, Fast and Slow was published in 2011 and has sold more than 10 million copies worldwide. Kahneman received the Nobel Prize in Economic Sciences despite being a psychologist rather than an economist, for his research into how cognitive biases shape human judgment and decision-making. The Two-System Model is one of the most accessible and most frequently cited ideas in that work.
